Flat Roof Lead Flashing: Why It Fails So Often on Sussex Homes

When customers ask me why their flat roof is leaking again after “only a few years”, I usually find the same issue: the main felt or single-ply isn’t the real problem – it’s the lead flashing and upstand details around the edges and walls.

Flat roof lead flashing is a completely different game compared to pitched roof leadwork. On a flat roof, most leaks start at the junctions: where your roof meets a parapet wall, a neighbouring property, a rear extension wall or a bay window. If those details are wrong, your new felt or GRP won’t save you.

If your flat roof has a junction with brickwork or a neighbouring structure and there’s no proper lead or capping detail, you’re relying on luck and mastic – and that never lasts.

Flat Roof vs Pitched Roof Lead Flashing: What’s Actually Different

On pitched roofs, the tiles or slates shed most of the water; the lead is there to manage tricky junctions. On flat roofs, the lead detail often ends up taking a lot more standing water, especially if outlets get clogged or the falls are poor.

Here are the key differences in how I treat flat roof leadwork:

  • More movement – Flat roofs and parapet walls move differently with heat. I size my lead so it can expand and contract without splitting.
  • Water can pond – I avoid any detail where water can sit right against a lead joint or step, and I make sure the membrane falls away from the wall properly.
  • Lower upstands – On many older extensions, there just isn’t enough height between roof level and door thresholds. I have to be clever with combined membrane and lead solutions.
  • Human traffic – Balconies and roof terraces get walked on, so the way the lead meets the waterproofing has to handle foot traffic and furniture.

If you ask me, the worst flat roof leadwork usually comes from treating it like a little pitched roof job. It isn’t. The detailing needs its own thought.

Parapet and Firewall Details: Lead Flashing vs Felt Capping

The most common leak I see on terraced houses is along the party wall or parapet. People often assume they need “new lead everywhere”, but that’s not always the case.

On parapet and firewall tops I tend to choose between two main approaches:

1. Traditional Lead Capping with Upstands

This is where I fix lead over the top of the wall with proper drips on both sides, and then dress it neatly over the flat roof system on your side. When I do it properly:

  • The lead is split into sensible bays so it doesn’t crack
  • The chase in the brickwork is cut deep enough and sealed correctly
  • The flat roof membrane is taken up the wall and under the lead, not just butted to it

Done this way, the lead is a last line of defence – the flat roof material does the main waterproofing, the lead protects and finishes it.

2. Modern Felt or Membrane Capping

On some properties, especially when I’m renewing the entire flat roof, a full felt capping system on firewall and parapets is actually better than patchy old lead. I fully wrap the top of the wall, up and over, with the same high-performance felt or compatible system as the main roof.

  • Whether the lead flashing is actually chased into the wall or just stuck on the surface

When I come to look at a flat roof leak, I don’t start with the middle of the roof – I start with the edges and walls. Here’s how I usually approach it:

  • Visual check of the lead – cracks, splits, old patch repairs, staining and white carbonate marks
  • Check the chases – has the mortar fallen out, or has the sealant shrunk and pulled away?
  • Look at the relationship between roof and wall – is the membrane actually tucked up behind the lead, or does it just stop underneath it?
  • Test for movement – gently checking if the lead has been over-fixed or nailed in a way that stops it expanding
  • Water paths – where would water actually run in a heavy downpour or when gutters back up?

In many cases, the leak path is not where you expect. Water can travel along a parapet or inside a wall cavity before it finally shows up in a corner of your ceiling.

Repairing vs Re-Detailing: My Honest Approach

If you ask me to “just repair the lead” on your flat roof, I’ll always give you the straight answer. Sometimes a small, neat repair is all you need. Other times, patching is simply throwing money at the same problem.

When a Local Lead Repair Makes Sense

I’m happy to do a localised repair when:

  • The rest of the leadwork is still sound and correctly detailed
  • There’s one obvious split, puncture or loose section
  • The membrane underneath is still in good condition

In these cases I might weld in a small patch, re-fix a loose piece, or re-cut and seal a short section of chase.

When Re-Detailing the Junction Is Smarter

On the other hand, I’ll usually recommend a more thorough approach if:

  • The lead has been installed wrongly from day one (wrong sizes, wrong fixings, no expansion joints)
  • The flat roof covering itself is at the end of its life
  • You’re already planning a full flat roof replacement and want the job done once

In those situations, I’d rather re-detail the whole junction properly – membrane upstands, lead flashing, parapet or firewall capping – than keep taking your money for short-term sealant “fixes”.

Why “Just Resealing the Lead” Rarely Works on Flat Roofs

A lot of the time, I’m called out after someone has already had a tube of mastic thrown at the problem. I understand the temptation – it looks cheaper and quicker – but on a flat roof it usually only hides the issue for a short while.

Here’s the problem with relying on sealant alone around lead flashing:

  • Sealants shrink and crack under UV in a couple of years
  • They can’t cope with the thermal movement between brick, lead and felt
  • They often trap moisture behind them, making the brick or mortar worse
  • They give a false sense of security until a big storm arrives

If a sealant-only repair is the absolute most you want to spend at that time, I’ll tell you openly it’s a temporary patch, not a long-term solution. I’d rather you know exactly what you’re getting.

Most homeowners don’t want a lecture on flashing types – they just want a roof that stops leaking and a price that doesn’t move. So here’s how I handle flat roof lead flashing jobs:

  • Clear inspection and photos – I take photos of all the key junctions so you can see what I’m talking about, not just take my word for it.
